How to grow through partners when you have no budget

By Leilah King-Gotlib ·

The short answer

B2B2C partner marketing means reaching customers through the channels of other businesses, such as a bank, a mobile network or a retailer, that already have the audience you want. Done well, it can grow a brand faster than paid media and at a fraction of the cost. The key is choosing the right partners and negotiating real marketing exposure, not just signing agreements.

At Travel + Leisure Co., I led the international launch of a new travel platform across 8 EMEA and APAC markets. Through 35 B2B partnerships, including Mastercard, Vodafone and M&S, we won 73k+ members in the first year, with a 35% user-to-member conversion rate and 406% year-on-year transaction growth. Partner marketing delivered 6.5% compound year-on-year growth with zero budget.

1. Qualify partners before you sign them

Not every partner with a large audience is a good partner. I designed a partner evaluation framework to judge each one on audience fit, willingness to promote, and the commercial value on both sides. That focus meant the team's time went to partners who would actively drive members and sales.

Test: for each partner, can you say what they gain, what you gain, and how both will be measured?

2. Negotiate exposure, not just a contract

A signed partnership earns nothing until the partner's customers see it. With my team, I negotiated marketing space and exposure on partners' websites and channels, to drive traffic, member sign-ups and then sales. This is where most partner programmes succeed or fail.

Test: do you know exactly where, when and how often each partner will promote you?

3. Make it easy for partners to sell you

Partners promote what is simple and works. We gave every partner localised toolkits, co-marketing plans and dashboards, tailored to each country. That kept the brand consistent while respecting local markets.

4. Build for win-win outcomes

The best partnerships last because both sides benefit. A former Travel + Leisure Co. colleague, Natalie Poh, Strategic Partnerships Director, recommended Leilah for her "sharp focus on delivering win-win outcomes for both our company and our partners".

5. Measure partners like any other channel

Track traffic, sign-ups, conversion and revenue by partner. Double down on the partners who perform, and fix or exit the ones who do not.

The same model in luxury and financial services

Partner-led growth is not limited to travel. At Insignia Group, I built the entire co-branded super-premium card programme for Swiss private bank Bordier & Cie from scratch, including the cards, online application, co-branded banking platform, sales materials and training for wealth managers. Premium card sales grew fourfold.

Questions leaders ask about partner marketing

What is B2B2C marketing?

Selling to consumers through another business's customer base, with that business as a partner in the promotion.

Can partner marketing work without budget?

Yes, if partners gain real value. At Travel + Leisure Co., partner marketing delivered 6.5% compound year-on-year growth with zero budget.

How many partners should you start with?

As many as you can actively support. Quality of activation matters more than the number of logos.
